Decide what a new order can afford to cost before increasing a BFCM advertising budget. Then tag campaigns consistently and evaluate the store's actual orders alongside the ad platform's attributed results. A high reported return on ad spend is not, by itself, evidence that a promotion is profitable or incremental.

This is a practical operating worksheet for a merchant, not a recommended spend level for every store.

    Set a contribution-based acquisition limit

Calculate contribution before advertising for the promoted basket. Subtract the amount you want to retain before fixed overhead; the remainder is the planning allowance for acquisition.

For an illustrative basket with $25 contribution before ads and a $10 retention target, the allowance is $15 per acquired order. If the basket mix, discount, shipping cost or refund expectation changes, recalculate it. Do not use this example as your store's target.

Record a total cash budget too. A mathematically acceptable acquisition cost can still create a cash problem when inventory and fulfillment are paid before settlements arrive.

    Separate discovery from demand capture

Organize reporting so you can distinguish new-customer prospecting, remarketing and existing-customer activity where your tools and data allow. An inexpensive returning customer should not automatically be treated as proof that prospecting is working.

For each campaign, write down the audience, product group, destination and decision you expect the experiment to answer. Avoid changing the audience, creative, offer and landing page all at once unless there is an urgent operational reason.

    Keep campaign links consistent

Shopify Campaigns supports shareable links and campaign measurement. If you use UTM parameters, maintain a naming sheet for source, medium, campaign and creative so spelling variations do not split one campaign across several rows.

An illustrative convention might use campaign bfcm_2026, source newsletter and medium email for a newsletter link. Use a different source/medium for paid social and record the actual creative separately. These names are examples, not platform-required values.

Do not put customer emails or other personal data in tracking parameters. Open the final tagged URL on mobile and confirm that the offer and checkout route still work.

Set review rules before the noisy weekend

Choose a review interval and minimum evidence appropriate to your order volume. For a small store, one or two orders may be too little to justify a major budget change. Separately define immediate stop conditions for broken checkout, unavailable products or a misleading landing page.

Review paid orders, cancellations, product mix, spend and fulfillment capacity together. Compare reports using the same dates, timezone and attribution assumptions. Do not add together every platform's attributed sales as if they were separate orders.

    Preserve what you learned

Log each significant budget change with its reason and observed outcome. Review results again after the return window has had time to develop. Treat attributed revenue as one measurement view, not a substitute for the store's reconciled economics.

Merchant discussion: What is your budget stop rule, and which cost or reporting assumption could change it?

For another contribution-based campaign example, read profitable seasonal promotions on Eggflow Blog. Its Halloween scenario separates offer value, acquisition cost and margin; adapt that planning method to your BFCM products rather than copying the seasonal creative.
