Build your BFCM promotion around sellable inventory and fulfillment capacity. A supplier's expected shipment and a warehouse's total stock count are useful inputs, but neither automatically tells you how many units you can promise to new customers today.

Start with the variants that will receive campaign traffic. A strong total product count can hide a missing popular size, color or bundle component.

Separate stock that exists from stock you can sell

Shopify distinguishes Available, Committed, Unavailable, Incoming and On hand inventory. Available is the quantity that can be sold; incoming stock is not yet available, and stock already committed or held aside should not be counted again as spare capacity.

For each campaign variant, record the fulfillment location and verify the physical quantity against the inventory record. Check damaged units and outstanding orders before deciding the promotional allocation.

Use a planning range instead of a confident guess

Create low, base and high demand scenarios from your own recent sales, audience size and promotion assumptions. These are planning scenarios, not predictions.

For example, a merchant with 120 available units might allocate 90 to the main campaign and keep 30 for replacements, other channels or uncertainty. Those numbers are only an illustration. The appropriate buffer depends on replenishment reliability, demand variability and the cost of disappointing an existing customer.

Do not subtract a safety buffer twice if those units are already marked unavailable in the inventory system. The worksheet and the store's sellable quantity must describe the same stock.

    Treat bundles as component commitments

If every gift bundle requires one mug and one candle, the component with the smaller available allocation limits how many complete bundles you can fulfill. Count component demand from individual-product sales too.

Check the actual bundle or inventory integration you use. Do not assume separate sales channels reserve components instantly or in the same way. Test a small set of orders and inspect the resulting quantities before sending campaign traffic.

    Define an honest stockout response

Choose what happens when a promoted variant runs out: pause its advertising, remove it from the sale collection, suggest a relevant alternative, or offer a clearly disclosed preorder when you can support one. Do not silently keep the original delivery promise for an incoming shipment.

Prepare the replacement landing page and support response in advance. A campaign should not continue sending shoppers to an unavailable hero product because nobody owns the pause decision.

Check capacity beyond the inventory number

Ask how many orders the team can pick, pack and hand over per day. Compare that number with the order scenarios and carrier collection schedule. Stock can be available while the promised processing time is no longer achievable.

Merchant discussion: What is your most likely BFCM bottleneck: a popular variant, bundle components, replenishment or packing capacity?
